How to Write an Industry Landscape Report

An industry landscape report is the definitive document for understanding a market — who the players are, how they compete, where the market is heading, and where the opportunities sit. It is used by founders entering a new market, investors evaluating opportunities, product teams planning roadmaps, and corporate strategy teams assessing competitive threats. A well-structured landscape report has seven sections. Each builds on the previous one. The order matters — do not rearrange it.

One page maximum. Summarise the market size, key players, competitive dynamics, and the 2-3 most important strategic insights. This section should be readable by someone who has no time for the rest of the report. Most executives read only this section. Make it count.

Define the boundaries of the market precisely. What customer segments are included? What geographic scope? What product categories? Be explicit about what is out of scope. Total addressable market (TAM), serviceable addressable market (SAM), and serviceable obtainable market (SOM). Use bottom-up sizing where possible (number of potential customers x average revenue per customer) rather than top-down estimates from analyst reports. Explain the axis choice

Dedicate one paragraph to why you chose these specific axes. What strategic question do they answer? What alternative axis pairs did you consider and reject? This justification is critical for credibility — readers need to trust that the axes were chosen for strategic insight, not to flatter a particular company.

Describe each cluster

Identify the 2-3 main clusters on the map and describe what unifies the companies in each cluster. What strategic choice do they share? Why have they converged on similar positioning? Clusters reveal industry conventions and assumptions.

Analyse the whitespace

For each empty or sparse quadrant, explain why it is empty. Is there genuinely no customer demand in that position? Is there a structural reason no company has succeeded there? Or has it simply not been attempted? This is the highest-value analysis in the entire report.

End the section with a clear positioning recommendation: where should a new entrant (or the report sponsor) position themselves on this map, and why? Support the recommendation with evidence from the cluster and whitespace analysis.

Common landscape report mistakes

×Writing a report instead of building a tool

The best landscape reports are living documents that get updated regularly, not 80-page PDFs that are read once and forgotten. Build it in a format that supports updates — a slide deck with linked data sources, or a Notion/Coda document with embedded charts.

×Burying the insight under data

Most landscape reports have too much data and not enough analysis. For every data point, ask: "So what?" If a competitor raised $50M, what does that mean for the market? If traffic to a category is growing 30% year-over-year, who benefits? Data without interpretation is just noise.

×Being diplomatic instead of honest

A landscape report that says every competitor is "strong in some areas and weak in others" is useless. Take positions. Name the most dangerous competitor. Identify the company most likely to fail. Readers want a clear-eyed assessment, not a balanced one.

×Confusing comprehensiveness with quality

A landscape report with 50 competitor profiles is not better than one with 10. It is worse, because the signal is buried in noise. Focus on the competitors that matter most to the strategic decision at hand.

×Skipping the "so what" section

Every landscape report should end with 3-5 specific, actionable recommendations. "This market is competitive" is not a recommendation. "Enter the SMB segment first because the three strongest competitors all focus on enterprise" is a recommendation.
